What is a fractional Chief of Staff?

A fractional Chief of Staff is a senior operator embedded part-time (typically 10–30 hours per week) with a founder or CEO to run the company's operating cadence, decision-making, and cross-functional execution. They are not a consultant, not an executive assistant, and not a project manager — they are an operating partner engaged on a defined weekly commitment.

The role sits closest to the CEO and covers whatever the CEO needs most that week: leadership meetings, board prep, hiring loops, OKR tracking, decision logs, and unblocking projects that have stalled between functions.

What a fractional Chief of Staff actually does

Runs the weekly leadership sync and monthly business review. Owns the agenda, the notes, and the follow-through so the founder can show up as a participant, not the operator.

Installs and maintains a decision log. Every non-trivial decision gets a driver, a deadline, and a written outcome so the company stops re-litigating the same choices.

Drafts delegation charters. Each responsibility the founder should stop owning gets a one-page charter with outcome, success metric, decision rights, and cadence — then transitions to a leader.

Prepares the founder for high-leverage moments: board meetings, investor updates, all-hands, and fundraising conversations.

Fractional CoS vs full-time CoS, COO, and EA

Full-time Chief of Staff: same role, but 40+ hours and $180K–$250K+ base. Right when operating load is consistently above 25–30 hours per week and the company is past ~75 people.

COO: a functional executive who owns operations end-to-end as a permanent C-suite hire. Most companies under Series B do not need a COO — they need Chief of Staff leverage first.

Executive Assistant: maximizes the executive's time (calendar, inbox, travel). A CoS maximizes the executive's leverage across the company. The two roles are complementary, not substitutes.

When to hire a fractional Chief of Staff

You are the routing layer for most decisions and follow-through in your company.

You have 5–50 people, are between pre-seed and Series A, and can't yet justify a full-time CoS.

Board prep, hiring loops, or weekly cadence consistently eat your Fridays.

You've hired great functional leaders but cross-functional projects still stall.
